I just brought this home and checked it over. I wanted to split the halves to repair everything the correct way but I really don't want to after seeing GW glassed the halves together from the inside.

I want to remove the damaged wood in the floor but the sides go down and attach to the floor where I wanted to cut it out. Should I just cut it up to the sides and leave a small amount of the bad wood in there? That's "if" the wood is bad farther up by where the sides attach.

And then the transom...
It is definitely soft and needs replaced. How have others dug the rotten out to replace? I'm thinking of putting that pour in transom repair stuff.

The transom is not all the way across back of bow, just as wide as the two taller parts.

That's where a little "finesse work" comes in with a flap wheel disc on a 4"grinder curse. I'm not that familiar with the Invader, but in most boats (Glastron/Carlsons) the area you circled is actually the inside of the hull! The wooden part of the floor is actually very narrow up in the footwell area.

I wouldn't leave any bad wood in when rebuilding, get it all out and grind for good adhesion on the new floor and stringer tabbing areas.

Just my two cents, more up close pics may help others give better advice?

Pics, screwdrivers, scrapers, putty knives, chain saws! (Seriously, I've seen this done!) Splitting the hull is the easiest way to get it all out, but I do understand your hesitation when the halves are glassed together. An oscillating "multi-tool" would come in very handy for making the cut where the halves meet, I still believe it's the best way to approach a total rebuild. ;)

More detailed pics later. This thing is 14 foot long and rated for a 95 horsepower motor so I'm really leery about compromising the strength by splitting it.

No compromise needed, you'll need to glass the halves back together like they were originally! The worst part will be crawling up in the bow to work, glassing the halves back together isn't that hard at all. And it's inside where it won't really be seen, so fairing it smooth isn't really a necessity.

Hmmm, now you got me thinking.

Here are some more pics of the interior. You can see the wood under the side rails. I thought about drilling the rivets to the sides out and flexing the sides out just enough to cut the bad wood out and replace.

Mark, here's a pic I found on the web of the same boat split.

1. Would I cut straight in or try to cut it so that lip is still intact?

2. Would I cut out the old fiberglass that GW applied to the seam or just fiberglass over it when putting back together?

If I split it I want to make sure I do it the best way!

Your new pics really help with getting an idea of what you're dealing with, thanks! I like your idea of drilling the rivets out and replacing the entire panel, (no lip).

I don't think you'd have to grind it all out if it is still in good shape (well adhered). Grind it down a little to get good adhesion with your new fiberglass and lay it over what's there. I know it seems like a lot of extra work, but with what you're dealing with layup wise I really believe it will be the best way to tackle the job in the end.

I do have some pics floating around some where. I'll post them up soon. It needs everything! Right now,there aren't any stringers, or floor. The transom needs to be replaced. Not sure if I'm going to delete the splashwell when I replace the transom.

It's a metal "sticker" on the port side of your boat, near the dash board. And it looks like yours came off according to your pics. You can see where it was located.

I'm way too busy to get this project going and would rather do it from start to finish instead of off and on. I also need to do more research on things like fiberglass vacuum bagging. Etc. I'm looking at starting it next spring.
